Build vs buy: when to commission a custom AI agent

Buy when the problem is common

If thousands of businesses have the same need — meeting notes, support deflection, generic copywriting — someone has built a good product for it. Buying gets you 80% of the value immediately, with none of the maintenance. Start there.

Build when the workflow is the moat

Custom earns its keep when the agent has to operate inside your specific systems, follow your specific policies, and handle the workflow that actually differentiates you. Those are exactly the things an off-the-shelf tool can't know about — and won't take responsibility for.

A quick test

  1. Is the workflow generic or specific to how you operate?
  2. Does it need to connect to your internal systems and data?
  3. Does it touch actions where you need control, audit and accountability?
  4. Would doing it well give you a durable advantage?
